Universal isn't normally that crowded. The only place that I find unbearable most of the time is Magic Kingdom. Universal normally has 10-20 minute lines for popular rides.

Keep in mind, visiting Orlando, even if limiting oneself to the tourist area, doesn't have to be strictly Universal or Disney. There is TONS of stuff to do on and around International Drive, and again around Old Town. And this isn't including all of the more local spots North of the Turnpike.

Orlando and it’s a no brainer, having been to Orlando I didn’t even see one sign that said Disney. There is a lot to do In Orlando besides theme parks.

Exactly this.
St-Augustine is worth a full day's visit, but probably nothing more. It's not a big place. Leave Orlando early in the morning, or at night, and spend a full day there. It's about 2 hours or so away, maybe 2.5. Then return to Orlando.
Or start your trip in St-Augustine and then drive to Orlando.

Anyone can download the "Universal Orlando" app and it will show you live the wait times. I've never gone on Christmas Day, but I can tell you on average wait times are A LOT less... in fact I've never seen a 2 hour wait at Universal besides when Skull Island just opened and I've been an annual pass holder since 2016 and go very often.

With that being said, there are a lot of things to see and do in Orlando besides theme parks and water parks. If I was the OP, I'd stay in Orlando and do a day trip to St. Augustine.

A 3 day weekend is good for st Augustine. We discovered this area a few years ago, first full stop of a NYC to Tampa roadtrip. Great find for us.

In Orlando , we mix it up, try to do anti Disney. Shoot some guns,flea markets,food trucks,hot air balloon ,jetskis and gators, gocarts,etc...

But at st Augustine beach, it's basically uncrowded beaches and good eats. 1 block to the beach! Like a small beach community should be. The other beach areas are just as fun, and the misses believes in ghost.
