I tried to to improvise this based on what I tasted in the deli-bought kind -- mini marshmallows, coconut, mandarin oranges, pineapple chunks, maraschino cherries -- oh, and Cool Whip -- but it came out rock-hard instead of fluffy. Did I leave something out? What went wrong?

I think you would have better success if you used a little sour cream as well. Othet than that is looks about right. I am not a lover of Ambrosia which is what this sounds like. It has been around for generations, yet many people really think it is the best thing south of Heaven.

This is odd. All these recipes seem to have dairy in them, and if the stuff I get from the deli had dairy it would make me break out in welts.
It is very possible it only has something like cool Whip. I don't know what else anyone can tell you, but the salad you are discribing does have dairy products...The only other suggestion I can think of, would be making it with both cool ship and marshmellow whip.
Something similar to what you are describing used to be served at potluck dinners years ago. It didn't have dairy products but had a dressing/sauce that was made out of mayonnaise that was sweetened. I think pineapple juice might have been an ingredient in the dressing too.
